As our HODs are not keeping proper touch with subordinates and we are facing problems in retaining people, I have been advised to conduct and give a lecture on Employee counseling. A few of the HODs are not aware of the method of employee counseling.

Please help me by giving proper guidance and training material for employee counseling.

Dear Santosh,

Counseling is a skill. Mastering any skill takes time, and counseling skills are no exception to it. Building any skill requires training, and mere lecturing is not sufficient. There are some secondary skills attached to every primary skill. Counseling skills also have a few secondary skills. How are you going to handle all this through the lecturing method?

I conduct training for managers. If you wish, I will conduct the training for your managers too. However, it will be a paid service. Hey, you can start by downloading various articles and PowerPoint presentations from this site and prepare an effective presentation on it. Also, include various effective examples, short and interesting motivational stories, share your experiences, and talk to people. Ask them about the problems they are facing and try to solve them. All the best.

Dear Mr. Santosh,

I believe that you may require a behavioral trainer. First of all, your HODs need training, and they should come out of the typical "Boss and subordinate" culture and be directed towards the TEAM concept.

Empower the second-line people and let them handle a part of the responsibilities. Delegation is the more important requirement in your organization.

If you allow the present scenario to continue, it is going to be a threat to your organization. If the seniors leave, there will be a vacuum. Hence, it is better to work out a succession plan, delegate, and ensure a minimum of 2 successors for each area.

Make it compulsory for every HOD to go on leave for a minimum of 10 days a year so that you can understand the criticality of each HOD and the potential of the second-line person. If required, express gratitude to some of the seniors to change the culture of the organization.

In the training programs you are planning, ensure that one role play is organized so that people will understand the importance of the TEAM Concept and understand each other.
