Some of my learnings from conducting 20+ ESSs so far.

1. Perceived confidentiality & Objectivity: You would be surprised how people give completely different answers based upon their perception of confidentiality & objectivity. ESS should be conducted by 3rd party to eliminate this risk.

2. Difference between data and insights: ESS is not just about excel sheets, charts and graphs. e.g. 47% employee are happy about canteen has no meaning by itself. Ability to correlate different dimensions is far critical. Thats called "insights". You need person with vast diverse experience to make those insightful inferences.

3. "unintended consequences": With ESS you will be rasing expectation bar tremendously. Work on a plan commit resources to improve HR systems accordingly. Poorly executed ESS leads to more dis-satisfaction.

4. Perceived CEO ownership: Employees generally know if its HR project or CEO project. Outcome would be different as per perceived owner.

ESS is great cost effective way to improve HR systems and avoid surprises.
