I have recently joined an organization as the head of admin & HR. However, quality systems and policies are not in place. Could you please suggest improvements to the appraisal formats or share any readily available material? I'm based in Madras, India.

Congratulations on your new role as the head of Admin & HR. Here are some suggestions for improving appraisal formats, particularly in an environment where quality systems and policies are not yet fully established:

1. Define Clear Objectives and KPIs
Before you can appraise performance, you need to define what good performance looks like. This usually involves setting clear objectives or Key Performance Indicators (KPIs) for each role. These should be SMART: Specific, Measurable, Achievable, Relevant, and Time-bound.

2. Regular Feedback
Rather than saving all feedback for an annual review, consider implementing a system of regular, perhaps quarterly, feedback sessions. This will allow you to address issues and recognize achievements in a timely manner.

3. 360-Degree Feedback

4. Self-Appraisal
Encourage employees to evaluate their own performance. This can help them reflect on their achievements and areas for improvement. It also makes the appraisal process more interactive and less top-down.

5. Training and Development Plans
Appraisals should not be used just to judge performance, but also to identify areas for improvement and the training needs of employees. Incorporate a section in your appraisal format where employees can express their career aspirations and training needs.

6. Compliance with Labor Laws
Ensure that your appraisal system complies with local labor laws. In India, these are largely governed by the Shops and Establishments Act (applicable to your location, Madras). Any system you implement must be fair, transparent, and non-discriminatory.
