Seeking Project-Based Performance Review Templates to Enhance Annual Appraisals

I am from a software development company. In our company, we have a Performance Appraisal System designed for end-of-year appraisals by the respective managers. However, I feel that at the end of each project, the manager of that project should fill in a small review sheet for each team member, evaluating their performance, quality of work, attitude, etc., for that project. The cumulative feedback from all project reviews of each employee can assist the current manager during the annual appraisal in providing a more accurate evaluation. This approach aligns with a "what if" scenario where the manager may leave before the appraisal or aims to gain a better understanding of the employees' contributions.

Therefore, I would like to ask if any of you have a small review template for assessing employees on a project-to-project basis. Your assistance would be greatly appreciated.

Every project, service, or product can be measured on the basic parameters of cost, quality, price, time, and efficiency.

Speak to some of your project managers and ask them what is important to them. Then, talk to people at the top and refine this list. Once you have the 7-8 main points you want to measure a project on, you have the content, and then develop an appraisal around it.

Please note when your organization is doing this for the first time:

1. Keep it simple, else it will not get implemented as this is not a revenue-earning activity for people to spend time on, leaving aside their own work.

2. Top management buy-in: Please ensure that unless people at the top also push this, it will fizzle out. This is because people emulate the top management. Priorities of the top management are the priorities of the organization. Ensure that the top management regularly reviews this.

3. Most importantly, make this an input for some future revenue-related activity (maybe selecting the team for the next project) because then people will have to do it, or else they will not be able to go ahead.
